Leveling Signals

What separates mid-level, senior and staff answers to the same question.

The same question — "Tell me about a project you're proud of" — gets very different expectations depending on the level you're interviewing for. Hiring committees use behavioral answers to calibrate level, so choosing stories with the right scope matters as much as telling them well.

What changes by level

Same question, different levels

"Tell me about a time you had a technical disagreement."

  • Mid-level answer: disagreed with a teammate about a library choice in code review; wrote a small benchmark; agreed on the faster option.
  • Senior answer: disagreed with another team about an API contract that would have blocked the roadmap; wrote a proposal with alternatives, ran a design review, found a compromise that unblocked both teams.
  • Staff answer: saw three teams independently building similar data pipelines; built the case (cost, reliability, velocity) for consolidating, worked through objections from each team's leadership, and set up a shared platform with a migration plan.

Choosing stories for your level

  • Interviewing up a level? Lead with your highest-scope stories, even if they're less polished. Show that you're already operating at the target level.
  • Senior and above: include stories where you chose what to work on, not just how — that's the clearest senior signal.
  • Staff: show org-level impact and influence. Purely technical heroics, however impressive, read as senior.

[!INTERVIEW] Make scope explicit Interviewers can't infer scope. State it: "This involved four teams and about 20 engineers," "this system handles all checkout traffic, about $2B a year," "I set the technical direction for the quarter."

Down-leveling signals to avoid

  • Stories where your manager made all the important decisions
  • No measurable results, or results you can't explain
  • Blaming others for failures
  • Describing only execution, never prioritization or strategy (senior+)
